Most AI “pilot” (and I use this word loosely) projects get into trouble in the first two weeks.

They waste time on unnecessary integrations and chase rabbits before they have decided if this is even worth it, or they start worrying about production issues before anyone has even proven if this is possible. All this wasted time costs money, a lot of it.

That is not the point of the first two weeks.

The first two weeks have one purpose: prove whether the workflow is worth building at all and if AI is a needle mover.

The output is not a finished system. It is evidence.

You want to know:

  • Is this workflow a valid AI project?

  • Does it improve something important enough to matter?

  • Where are the real gaps?

  • What should phase two actually focus on?

If your technology AND leadership team cannot answer those questions by the end of the first two weeks, the phase did not do its job.

What the first two weeks are actually for

The first phase is not a build phase.
It is a business validation phase with technical evidence.

A business leader should expect the team to come back with:

  • a simple proof or demo

  • a clearer understanding of the workflow

  • a list of major gaps and risks

  • a rough technical direction with a t-shirt size cost

  • a recommendation on whether the project deserves phase two

The question is not, “Did the team produce a demo??”

The question is, “Did the team prove enough to justify the next step?”

Use strong models first

This is one place where teams get too clever too early.

If the goal is validation, use really good models in the first phase unless there is a very specific reason not to.

Do not start by optimizing for local models, lower cost, or model efficiency. That comes later. If you do this at this stage, you will be optimizing way too soon for something that may not even be worth doing.

In the first two weeks, you are trying to answer whether the workflow is even viable. If you cannot prove that with strong tools, there is no reason to burn time trying to prove it with weaker ones.

The same logic applies to coding.
If AI is writing code in the first week, I strongly prefer testing at least two or three coding models against the same problem. By the end of that first week, pick the one that is giving you the best results and use it through week two.

Do not turn the entire phase into a model comparison. This is about validation, not competition.

Iterate fast, not deep

A good two-week phase should have multiple cycles.

If you cannot iterate three to five times during those two weeks, you are probably going too far on each pass.

That usually means the team is getting pulled into things that do not matter yet:

  • deep integrations

  • edge-case perfection

  • deep code reviews

  • rebuilding the same thing too carefully

In phase one, speed matters because learning matters.

You want to test an approach, learn what broke, adjust the workflow, and run it again. That loop is where the value comes from.

Do not get too worked up about how the technology lands in the first two weeks. A lot of it may get rewritten anyway. That is normal. I consider everything I write in the first 2 weeks disposable.

The purpose of the first phase is not to protect every early technical decision. It is to surface what actually matters.

Prove the workflow, not the plumbing

This is another common mistake.

Teams spend their whole validation window wiring up live systems. That usually burns too much time for too little learning.

If you can avoid live integrations in the first two weeks, avoid them.
Use exports, files, mock inputs, and controlled examples instead.

If you need a database, use something your team already knows, even if it is not the long-term choice.
If you can keep everything local, keep it local.
If you can use fake data safely, use fake data.

There is no prize for dragging compliance, onboarding, production infrastructure, and live connections into a phase that is only supposed to prove the project.

That may change in heavily regulated environments. But for most businesses, the right move is to reduce friction in the first phase, not add it. Friction costs money and quickly becomes a derailing distraction.

In the first two weeks, prove the workflow, not the plumbing.

Keep the scope narrow and the budget honest

This phase starts with one workflow. One.

Be careful to avoid creating a system or app, or worse, an entire roadmap, and calling it a pilot.

A simple set of questions I ask myself every couple of hours is

  • what must be done now

  • what helps me decide

  • what could be done later

If anything can be done later, spend 15 minutes making detailed notes and capturing your current thoughts, then move on.

The same discipline should show up in spend.
Total cost will vary by workflow, but if the first two weeks are getting above $10,000, that is usually a warning sign.

For many business workflows, the sweet spot is more like $3,000 to $7,000. Enough to get proof, but not so much that you are pretending the validation phase is the actual implementation.

What business leaders should expect by the end

At the end of the first two weeks, a business leader should be able to ask a few simple questions.

What did we prove?
What did we not prove?
What are the biggest gaps?
What would phase two need to solve?
Do we understand the workflow better now than we did at kickoff?

That last question matters a lot.

If the team built a cool demo but still does not really understand the process, then the first phase failed.

That is true even if the technology looked impressive.

A successful two-week phase should leave you with:

  • a simple visual workflow or dashboard

  • a technical breakdown that makes sense

  • a realistic view of the likely approach

  • a gap list

  • enough confidence to either continue or stop

That is what good validation looks like.

What failure looks like

Failure in the first two weeks does not always look like chaos. Sometimes it looks polished. Most times, it is polished on the outside only. This is the danger zone.

It looks like:

  • lots of technical activity with little business clarity

  • one deep iteration instead of several useful ones

  • heavy integration work with weak proof (hey look, we connected to SharePoint!)

  • endless discussion about tools

  • no real answer on whether the project deserves phase two

Avoid this.

The first two weeks are not there to prove your technology team is busy. They are there to prove the workflow is worth building.

That means the standard is not polish. It is proof.

If your team leaves the first phase with evidence, process understanding, and a clear list of what comes next, then the phase worked. If not, it failed.

If they leave with a prettier demo but no real business clarity, they probably just burned time.

In the 2-6-4 method, the “2” is where you earn the right to do the “6.”
